The math is straightforward. Pipeline velocity is calculated as: (number of opportunities × average deal value × win rate) ÷ average sales cycle length. Any change to one of those four variables changes velocity, and the variable that changes tells you where the system is breaking.
What "good" looks like: Velocity benchmarks vary significantly by industry and deal size. For B2B services companies in the $5M–$50M range, healthy velocity typically means an average sales cycle of 25–55 days depending on deal complexity. The critical metric isn't the absolute number — it's the trend. A sales cycle that's lengthening by 5+ days per quarter is a leading indicator of revenue pressure, even if the absolute length still seems acceptable.

Marketing channel mix has shifted toward a higher-volume, lower-quality source. The ICP definition has drifted — either the market has changed or the qualification criteria haven't been updated. Indicator 4: System Adoption
What it measures: Whether your team is actually using the tools and systems you've invested in. CRM login frequency, record update rates, workflow completion percentages, and feature utilization across your operational infrastructure.
Why it predicts growth: This is the indicator that most companies don't track and should. System adoption is the canary in the coal mine for operational health. An improving average health score predicts revenue stability and organic growth on the same timeline.

The action protocol when it trends wrong: Individual accounts that drop below 50 trigger immediate intervention: a proactive outreach from the account team, a value review showing ROI delivered to date, and if necessary, an escalation to senior leadership for a strategic save conversation. When the aggregate health trend declines across the portfolio, the response is systemic: is there a service delivery issue affecting multiple accounts? A competitive threat pulling accounts away? A market shift changing what clients need? The aggregate trend is the signal. The individual account data is the diagnostic.
Building Your Own Scorecard
The six indicators above form the core of the Execution Scorecard. But a scorecard is only as useful as the infrastructure that supports it. Here's how to implement one that actually gets used.
Step 1: Choose your indicators. Start with the six we've outlined. Depending on your industry and business model, you may want to add or substitute indicators that are more relevant to your specific operation. A SaaS company might add monthly recurring revenue growth rate. A project-based firm might add proposal-to-close cycle time. A healthcare company might add patient satisfaction trends. The principle is the same: choose metrics that measure current activity and predict future outcomes.
Step 2: Establish baselines. Before an indicator can tell you whether things are improving or declining, you need to know what "normal" looks like for your business. Pull 90 days of historical data for each indicator. Calculate the average and the range. This baseline becomes your benchmark. Movements within the normal range are noise. Movements outside the normal range are signals.
Step 3: Set thresholds. For each indicator, define the threshold that triggers action. We recommend a two-tier approach: a "watch" threshold (typically a 10–15% deviation from baseline that warrants monitoring) and an "act" threshold (typically a 20%+ deviation that triggers a specific intervention protocol). The thresholds should be tight enough to provide early warning but loose enough to avoid alert fatigue from normal business fluctuation.
Step 4: Define action protocols. Every indicator that crosses an "act" threshold should have a predefined response. Who gets notified? What diagnostic questions are asked first? What interventions are available? Who has authority to deploy them? This is the step that separates a dashboard from a scorecard. A dashboard shows you what's happening. A scorecard shows you what's happening and tells you what to do about it.
Step 5: Assign ownership. Each indicator needs an owner — a specific person who monitors the metric, investigates when it trends wrong, and is accountable for the response. In most mid-market companies, the scorecard owner is the COO or a senior operations leader. Individual indicators might be owned by the heads of sales, marketing, or client success. The key is specificity: "the team" can't own a metric. A named person can.
Step 6: Establish the review cadence. The scorecard should be reviewed weekly by the leadership team — the same Monday meeting that was previously consumed by debating whose revenue numbers were right. The review doesn't need to be long. Ten to fifteen minutes scanning the six indicators, flagging any that are outside thresholds, and assigning follow-up on those that require attention. The brevity is the point.
